👋 Hi, it’s Koen Stam and welcome to GTM OS: The Future GTM Operator, a private group for founders and revenue leaders scaling B2B SaaS from 0 to 10M+ ARR.

Every edition is built from 100,000+ GTM signals collected from operators and founders, combined with 10+ years of my own lessons and failures from the trenches.

TL;DR

You know the pattern. Your team runs events, hosts webinars, and maybe maintains a Slack community. Attendance looks fine. LinkedIn posts get likes. But when leadership asks what pipeline came from your last dinner, your last conference sponsorship, or your community program, you do not have a clear answer.

Your events run as campaigns: plan, execute, forget. Your community sits idle between bursts of activity. Your content team captures nothing from the room. Your follow-up happens two weeks later or not at all. Every quarter you start from zero because nothing compounds.

The Events and Community Operating System fixes this by connecting four layers into one governed system:

If you need to build the foundation from scratch: begin at Step 1. If your events feel disconnected from pipeline: begin at Step 5. If you have no community or your community is dead: begin at Step 7. If you run events but they never compound: begin at Step 8. If you want to build advocacy and partner programs: begin at Step 9.

How to read this playbook: You do not need to read all twelve steps. Read the TL;DR. Run the diagnostic in "Where Are You Today." Start at the phase that matches your situation.

For related systems, see the Channel Reset Playbook (know which channels work before investing in events), the Warm Outbound Playbook (activate warm signals from event contacts), and the Async Selling Playbook (extend event conversations through digital sales rooms).

Lessons from the Field (Koen's Operator Take)

I used to think events were a marketing cost center. Something you did because competitors did it. You sponsor a booth, collect badges, send a follow-up email two weeks later, and hope something sticks. That was the playbook. It did not work.

What changed my thinking was a decision we made at Personio Benelux when we moved into our Amsterdam office near 't IJ. We had one rule from day one: open the doors for anyone who shares our values. We called it the Stam Café: the favorite café you always come back to, the place where you meet friends. Not a corporate event space. A community hub.

Over three and a half years, we built eleven unique event formats in that office.
