The 90-second read

The pressure to expand almost always comes from above, and it feels like ambition. New markets, new segments, new product lines. The instinct is to say yes or to argue with a slide. Neither works. What works is a revenue ladder: your markets ranked by real revenue over the last six quarters. It shows, in one view, where growth actually comes from and where it does not. Most of the growth you want is still sitting in the markets you already win. You do not defend focus with conviction. You defend it with data the room cannot argue with.

The #1 move this week

Build the revenue ladder. Rank your markets, segments, or product lines by closed-won revenue over the last six quarters. Put them in one list, highest to lowest. The picture is usually stark. A handful carry almost everything, and the market someone wants you to chase is nowhere near the top. That single view is the most powerful thing you can bring to an expansion debate. It moves the conversation from ambition to evidence.

Start here: export closed-won revenue by market or segment for six quarters and rank it. You need CRM or finance data and one spreadsheet.

Ignore this week: the TAM deck, the competitor's country list, and the board's favorite market. They come after the ladder shows you where revenue actually is.
